AI Consulting for Small and Medium-Sized Businesses

AI Consulting

AI in Business — From Strategy to Practical Application.

We help small and medium-sized businesses integrate artificial intelligence into their operations and apply it strategically—whether as a standalone initiative or as a module within ERP, CRM, and line-of-business applications. From the initial use case through a focused pilot to preparing for scaling.

Instead of rolling out generic, off-the-shelf AI tools, we focus on vertical AI—applications and agents tailored specifically to a business process. We work with you to advise, structure, and develop customized solutions, empowering your team to continue working independently.

Why now? Because small and medium-sized businesses have reached a point with AI where taking action is more beneficial than waiting any longer. Those who start today with a focused use case will build data literacy, experience in navigating change, and a scalable AI portfolio before AI becomes a basic requirement.

ORDER AMIDST THE AI CHAOS

Understand AI. Identify priorities. Highlight what works.

Some companies are just getting started and are trying to figure out where to begin. Others have dabbled in various tools but don’t have a clear picture of which ones are effective. Still others need to deliver results—under pressure to meet deadlines and stay within budget. We help them sort through the options: what’s worth pursuing now, what should be addressed later, and in what order.

OUR APPROACH

Clarity before new tools.

We come from a background in ERP, CRM, and SME consulting—and we approach your AI initiative from that perspective. That’s what sets us apart: We understand the language of your accounting, sales, and IT departments—and bridge the gap between business needs and AI capabilities.

  • Wherever you are —whether you’re just starting out with ChatGPT or have a structured AI strategy—we’ll start right where you are.
  • Work with your IT, not against it — we integrate AI into your existing systems. Cloud ERP, CRM, line-of-business systems, document archives.
  • Liberating, not restrictive — you should be able to continue working independently after the project is complete. No lock-in, clear handover.
HOW WE WORK

Straightforward advice—even when the recommendation goes against the original idea.

We apply AI where it creates value for you. This starts with understanding your business, continues with clear prioritization, and culminates in a solution that fits your company—sometimes a pilot project, sometimes an architectural framework, and sometimes the recommendation to deliberately not pursue an idea.

  • Understanding before recommending — we start by assessing your current situation: existing tools, data, and skills. Only then do we discuss solutions.
  • Honest prioritization — we rank options based on value and effort. If something isn’t worth it, we’ll tell you before you invest.
  • Delivering what works —pilot projects, workshops, architecture, or training. The format is tailored to your needs, with documented deliverables for future use.
AI IN PRACTICE

Four areas in which we typically support small and medium-sized businesses.

We integrate artificial intelligence where it truly adds value: as a standalone initiative for strategy and innovation—or as an accelerator within your existing ERP, CRM, or line-of-business application. Here are the four areas where we most frequently provide support.

AI in ERP & CRM
For active ERP or CRM projects, select and evaluate specific AI features and integrate them with your implementation partner—from AI-driven demand forecasting in ERP to smart search and anomaly detection in accounting. No need to develop your own models—just make smart use of what your platform can already do.
Agent-based automation
AI agents handle routine tasks: classifying incoming mail, forwarding requests, transferring data between systems, and preparing standard responses. This reduces administrative workload and makes turnaround times predictable.
Customer Service & Sales AI
Lead scoring, next-best-action in sales, AI-powered service triage. Available as a module within your existing CRM (HubSpot, Salesforce, Dynamics) or as a connected service.
Agent Development
Custom agents and in-house developments tailored to your workflows—such as your own time-tracking system, project and resource planning, or agents that independently handle multi-step tasks. We work with you throughout the development process and deliver fully documented results.
OUR APPROACH

Six modules. You choose what you need.

No rigid sequence, no mandatory pilot project. We combine the building blocks based on your specific situation—sometimes an initial assessment is enough, while other times the full preparation process is needed to reach implementation readiness. Each building block delivers concrete deliverables that you can put to immediate use.

Maturity Assessment

We’ll assess where you currently stand with AI—and identify where the greatest potential for impact realistically lies.

  • Maturity Assessment (Data, Tools, Skills, Governance)
  • An overview of your current AI initiatives
  • Prioritization Matrix Based on Benefits and Effort

Use Case Discovery

Identify specific use cases—and honestly assess what’s worth it for you.

  • Workshop with academic departments on the use case collection
  • Evaluation based on utility, feasibility, and available data
  • Recommendation with justification — including a recommendation not to take action

Architecture & Data Integration

So that AI can access your systems and data without creating new silos.

  • Data Map: What's Where, What Can Be Released
  • Connectors to your core systems (ERP, CRM, DMS)
  • Retrieval layer (RAG, GraphRAG, MCP) as needed

Pilot Program & Proof of Value

If a pilot project makes sense, we’ll design it with you—either together with your team or with an implementation partner.

  • Setup with measurable success criteria
  • Iterative validation over 6–8 weeks
  • Go/No-Go Decision Template at the End

Empowerment & Change

AI only works when people use and understand it—we’ll help your teams get on board.

  • Clarification of Roles and Responsibilities
  • Training for power users and end users
  • Governance model for day-to-day operations

Privacy & Security

Privacy and secure tool usage have been built in from the very beginning.

  • Assessing Your Current Use of AI
  • Recommendations for a GDPR-compliant architecture
  • Clear recommendations for tools and governance

FREQUENTLY ASKED QUESTIONS

Answers to frequently asked questions about AI consulting with ICB.

How much does AI consulting cost—and when is it worth getting started?
+
We offer modular packages—ranging from a compact AI strategy workshop to long-term support. We’ll work with you to determine the right scope for your needs. It’s worth getting started as soon as you have a use case with clear potential for impact—we’ll help you assess that honestly up front.
How soon will we see the first results?
+
That depends on the use case and the available data. We typically work in clearly defined phases—assessment, design, and, if necessary, a guided pilot. We will coordinate the specific timeline with you once we understand the use case.
Do we need clean data to get started?
+
Not perfect—but certain minimum standards. Before taking any major steps, we review your data: availability, quality, and accessibility. If the foundation is missing, we recommend laying it first—otherwise, you risk AI ideas that look great in demos but don’t hold up in real-world use.
How does the ICB handle data protection?
+
We prioritize data protection from the very beginning. We recommend EU-based hosting, ensure that the tools we select are appropriate, and consult with your data protection officer or external specialists when dealing with sensitive applications. We deliberately leave legal assessments to specialized lawyers and data protection experts—we handle the technical and operational groundwork.
We currently have an ERP or CRM project underway—does AI fit into that?
+
Often, it’s actually better to integrate them than to keep them isolated. ERP/CRM systems provide structured data and clear process workflows. We’ll work with your project team to determine which of your provider’s AI features are ready for production and where in-house solutions make more sense—as a complement, not as a competitor.
What if a use case doesn't work?
+
Then that, too, is a result. We address it early on if a use case isn’t viable—most of the time, the issue lies with the data or the process, not the model. It is precisely this insight that often saves the most effort.
Who will implement the initiative afterward—the ICB or our team?
+
You decide. Depending on your project, we’ll work with you to develop a solution—whether that involves off-the-shelf tools or custom-built solutions—empower your internal team (through train-the-trainer programs and a thorough knowledge transfer), or support you through the implementation process. We don’t create lock-in structures—we want you to be able to continue working independently.
What sets ICB apart from other AI consulting firms?
+
We have a background in ERP, CRM, and process consulting—and we integrate AI into the areas where mid-sized companies already apply their business logic. Our strength: We speak the language of ERP, sales, and line-of-business departments, take responsibility for the organizational side, and work independently of any specific vendor—so you can make your decisions freely.
